Build vs buy vs agency — choosing your AI automation path
Zapier/Make vs platform builders vs custom agents — cost, control, and speed tradeoffs for SMBs.
The short answer
DIY tools (Zapier, Make) fit simple app-to-app flows. Off-the-shelf AI platforms fit standard chatbot use cases. Custom agency work fits when your workflow crosses WhatsApp, ERP, CRM, and messy documents — and when you need someone accountable after launch.
Most Indian SMBs land on DIY for one integration, then hit a wall at workflow #3. That is usually when agency or managed integration makes sense.
Three paths explained
Each path solves a different level of complexity:
- Buy (SaaS / no-code) — Subscribe to Zapier, Make, Intercom, or a vertical tool. You configure triggers and actions. Best when: one or two apps, structured data, in-house person to maintain flows.
- Platform AI builders — Chatbot builders, agent platforms with drag-and-drop. Faster than custom code for standard Q&A. Best when: website chat or simple WhatsApp FAQ, limited integrations.
- Agency / custom build — Scoped project: discovery, integrations, guardrails, deployment, support. Best when: multi-system workflows, India-specific channels, compliance, or you have no one to maintain no-code spaghetti.
Cost, control, and speed
Honest tradeoffs for businesses your size:
- Time to first value — DIY: days. Platform: 1–3 weeks. Agency: 4–10 weeks for a proper agent.
- Upfront cost (India SMB) — DIY: ₹0–₹15,000/mo tools. Platform: ₹20,000–₹80,000 setup + subscription. Agency: ₹1,50,000–₹8,00,000+ project + retainer.
- Control — DIY: you own config, fragile at scale. Platform: limited to vendor features. Agency: you own workflows and data; code/IP terms in contract.
- Integration depth — DIY: good for SaaS with APIs. Platform: moderate. Agency: ERP, Tally exports, WhatsApp Business API, custom databases.
- Who maintains it — DIY: your ops person. Platform: you + vendor updates. Agency: retainer or SLA with named support.
When DIY is enough
Stay on Zapier/Make if:
- One trigger, one action, no AI reasoning needed.
- Someone on staff checks logs weekly.
- Failure means a missed Slack notification, not a wrong shipment.
- You are testing demand before investing in custom build.
When to hire an agency
Move to custom or agency when:
- Workflows span WhatsApp + website + CRM + spreadsheets or ERP.
- Input is unstructured — PDFs, voice notes, mixed languages.
- You need audit trails for finance, legal, or client data.
- DIY stack has 15+ zaps nobody understands.
- API/token costs need monitoring and model routing you cannot manage in-house.
The hybrid approach most clients use
Mature setups combine layers — not one winner:
- Zapier for simple syncs (form → CRM).
- Custom agent for qualification and document handling.
- Managed layer for model choice, billing caps, and uptime.
- Agency retainer for new workflows and regression testing when models update.
Next steps
Map your top workflow and count how many systems it touches. Three or more usually means agency scope.
Ask any vendor: who maintains this in month six, and what happens when OpenAI changes pricing?
We are stack-agnostic — we will tell you if Zapier is enough before quoting custom work.
